Rising fuel costs and grounded fleets are making the runway shorter.

By Our Reporter

NAIROBI — Kenya Airways is evaluating options to raise new foreign-denominated debt, seeking a critical financial buffer to restructure its balance sheet as it pursues a long-awaited strategic equity partner.

The carrier, long hampered by legacy debts and operational bottlenecks, aims to clean up its books before executing a formal capital injection. Board Chairman Kiprono Kittony recently outlined the scale of the required capital raise, confirming the airline’s long-term ambitions.

“The amount of money we think that the airline will require for it to really be able to capture the imagination of the future consumer is about KSh 193.5 billion ($1.5 billion),” Kittony said. “Aviation is not a cheap industry, so we are looking at about KSh 193.5 billion ($1.5 billion) in new capital”.

He added that internal restructuring remains an active priority: “We must either evolve or we will not see the light of day, but the turnaround work is well in progress”. “We are very confident that the path ahead is positive. We have a turnaround strategy and strategic imperatives that we are already working on. Part of it is to clean up our balance sheet with the support of our shareholder”.

The Kenyan government, which holds a controlling 48.9 per cent stake, has been eager to reduce its financial exposure to the flag carrier. Senior Treasury officials have previously signaled a willingness to convert portions of state-held debt into equity, provided a reputable strategic partner steps in with fresh capital and operational expertise.

Operational headwinds mount

The financial maneuvers coincide with escalating cost pressures across the carrier’s route network.

Like many sub-Saharan operators, Kenya Airways has been hit by rising aviation fuel prices, exacerbated by geopolitical tension and supply disruptions in the Middle East. The surge in fuel costs offset gains made in passenger demand and cargo volumes. While top-line revenues rose 9 per cent to KSh 81.25 billion ($630 million) in the first half of the year, higher input costs pushed pre-tax losses to KSh 15.92 billion ($123 million).

Acting Managing Director and Chief Executive Officer Captain George Kamal stressed that rising costs forced management to adapt its short-term plans.

“We had a very robust plan in place. This year in February we slowed down once we saw the geopolitical issues and the prices of fuel increasing, which might impact us significantly,” Kamal said, noting that the carrier had to shift its timeline. “Demand remains strong, but margin was significantly affected by fuel costs and longer routing”.

Kamal also highlighted the severe margin compression across African markets: “I can’t [transfer the full increase to passengers]. We have limitations, so we only can increase up to a certain limit and that’s it”.

With razor-thin margins per seat, the leadership team is maintaining strict operational discipline. “We are reviewing every single contract at KQ and finding how to save every dollar because our profit per seat is just KSh 193.50 ($1.50) and we have to save every dollar we make,” Kamal explained.

Fleet constraints and expansion plans

Simultaneously, management is pushing to improve aircraft availability. Global engine maintenance delays and severe supply chain bottlenecks have kept several of the airline’s long-haul jets grounded or undergoing extended service over the past year.

The forced groundings cut into available seat capacity and limited the carrier’s ability to fully capitalise on lucrative transatlantic and European routes.

“We are not struggling in demand. We are struggling on availability and capacity of aircrafts. We need aircrafts,” Kamal said. He noted that the immediate focus is to restore operations before scaling up: “Do we need cash? Any transformation costs money… So that’s why you need an investor, strong investor”.

Despite the constraints, progress is underway. A 400-seat Boeing 777-300ER and a Boeing 787-8 Dreamliner have rejoined the fleet to support high-density international connections.

A delicate balance sheet act

Restructuring Kenya Airways remains a central pillar of Nairobi’s wider economic reform commitments, monitored closely by international lenders including the International Monetary Fund.

While the airline briefly returned to operating profitability in 2024, the combination of foreign exchange volatility, high servicing costs on legacy debt, and volatile commodity prices pulled the business back into a net loss position.

Navigating a path toward long-term solvency will require precision. Raising new debt in foreign currency carries distinct risks, particularly if the local currency experiences further volatility. However, company executives view debt re-profiling as a necessary bridge to present a stabilized operational foundation to potential international suitors.

Kenya Airways needs $1.5bn to fix its balance sheet and lure a strategic partner.
